Fractional & interim commercial leadership

Senior commercial leadership, without hiring a full-time CCO.

Fractional CCO, interim commercial director, Strategy Sprint and Board & Investor Prep. For B2B scale-ups, mid-market and private equity.

Below €20M revenue your business often does not justify a full-time CCO. Above €5M you do need senior commercial thinking. That is the gap I fill. Full responsibility inside the agreed scope, one to five days a week, with an end date.

No €250k+ base salary and no agency rate of €1,800 a day. Instead, someone who spent six years inside the same company, the last three as a director and Executive Committee member: +32% revenue and +47% EBITDA under his own responsibility.

Who I help

Three patterns. Which one is yours right now?

My revenue is growing, but margin is not.

Top-line looks healthy on the board slide, but EBITDA is not moving with it. Pricing doesn't quite fit, the business mix is drifting the wrong way, and each euro of revenue costs too much to land. Growth, but not the growth you want.

→ Strategy Sprint

Sales, marketing & BD don't understand each other.

Three departments, three dashboards, three truths. The pipeline leaks between stages, leads come in and sit. Nobody owns the full commercial process. Sales, marketing and business development move independently in the wrong directions.

→ Fractional or Interim Lead

The board deserves a sharper story.

The common denominator for an exit, the next supervisory board meeting or conversations with a new investor: the commercial narrative needs to hold, even under hard questions. Assumptions you can underpin, weak points tackled in time, numbers that speak for themselves.

Also for private-equity funds buying senior commercial diagnostics or interim leadership for portfolio companies.

How fractional works

Senior commercial leadership. One to three days per week.

Six to eighteen months. Full accountability inside scope.

What fractional is

Senior commercial leadership in a part-time form. Full accountability inside the agreed scope. High trust, high performance. Standard internationally in scale-ups (US, UK). In the Netherlands breaking through hard since 2023.

Why it works for scale-ups

Below €20M in revenue, your business does not yet justify a full-time CCO. Above €5M, you do need senior commercial thinking. Fractional fills that gap. No €250k+ base salary. No interim-agency rate of €1,800 per day. Instead, a senior practitioner helping you build, part-time.

How it differs from interim, consultancy and agency

  • Interim: a temporary full-time replacement. STS offers this as well in Fractional or Interim Commercial Lead, but it is a different format from fractional.
  • Consultancy: sells process and a deck. STS delivers decisions and ownership.
  • Agency: executes on brief. STS thinks, chooses, and steers.

When fractional does not fit

For small teams (fewer than ten people) without commercial cadence, operational firepower is often more valuable than a senior strategist. The same is true for organisations looking for "a few extra hands" instead of direction, or founders unwilling to give away mandate.

What I do

Three formats. Scope up front. One sharp proposal within 24h.

01

Strategy Sprint

3 to 4 weeks · fixed price

When

Commercial direction needs to be sharp ahead of a board meeting, funding round, leadership change or market move. You're looking for more than an advisory report to really challenge or validate plans you already have.

Scope

Diagnostic of pipeline, pricing, sales-marketing alignment, and commercial team structure. One readout document. One working session. Going into the operational touchpoints with depth.

Out of scope

Execution, hiring, agency work.

€8,500 – €15,000 Indicative
02

Fractional or Interim Commercial Lead

3 to 18 months · retainer or day rate

When

The commercial seat is empty, half-full or overstretched. The board wants senior thinking without searching for a full-time CCO yet, or wants exactly that, a full-time CCO for a defined period to pull things tight.

Scope
Mode A · Fractional cadence 1 to 2 days per week, 6 to 18 months. Board input plus pricing review, pipeline cadence and go-to-market (GTM) choices & planning.
Mode B · Interim full-time 4 to 5 days per week, 3 to 9 months. Full takeover of the commercial seat.
Out of scope

People management under leadership layer, hands-on selling, ops bloat.

€6,000 – €9,000 / mo Fractional · interim on request
03

Board & Investor Prep

2 to 6 weeks · fixed price

When

Pre-funding, pre-exit, pre-board meeting. The commercial story has to hold under extreme pressure. For when you really want to pressure-test it in advance.

Scope

Sharpen the commercial narrative, define defensible metrics, expose the weak points, fix them and do two rehearsals. Hands-on approach, taking a devil's-advocate role to challenge your board, leadership or MT.

Out of scope

Financial modelling, legal work, M&A advisory.

€5,000 – €12,000 Indicative
What is at stake

Waiting is a choice too. That choice costs money.

Most companies that call me have been looking at the same question for two quarters. That is the most expensive period, and the one in which it was still cheap to fix.

What you have once you choose

  • One commercial plan that sales, marketing and BD steer on
  • Pricing you can defend, including under pressure
  • A board and investor story that still adds up after three follow-up questions
  • Decisions taken where they belong, with cover when one goes wrong
  • A commercial seat that is filled, with an end date and a handover
Proof

Verified outcomes, not anonymised success stories.

+32% / +47% Revenue and EBITDA at The Onemeeting Company, after the commercial rebuild from 2021.
+91% YoY Revenue growth on a new franchise model, rolled out across 20+ locations.
USD 2M+ Pipeline for Maloba Private Game Reserve, inside four months, from zero.
3 sectors Hospitality, facility services and association management. One common thread: building commercial infrastructure where none existed.
Frequently asked

What founders, CEOs and supervisory boards ask first.

What does a fractional commercial strategist actually do?
A fractional commercial strategist takes the senior commercial seat part-time, with full accountability inside the agreed scope. Not a coach, not a consultant carrying a team. I sit at the table with founders, leadership and supervisory boards, sharpen pipeline, pricing and go-to-market (GTM), bring sales, marketing and business development onto one line, and make sure the commercial story for the board or investors stays standing when the hardest questions get asked.
How is this different from an interim manager, a consultancy, or an agency?
A large consultancy sells process. You pay for a team, receive a framework and a deck, and stand alone again on Monday. An interim manager is a temporary full-time replacement, often late to the seat and deliberately short-term. An agency executes what you ask, not necessarily what is needed. STS Strategy is none of those three. What you get: senior commercial judgement with ownership, one person at the table, at the cadence your stage requires. No team, no framework factory, no waiting for the right day of the week.
When does this make sense for my company?
For B2B scale-ups and mid-market companies roughly five to fifty million euro in revenue, NL-based or NL-active, where the top-line grows but the coherence is missing. Sales, marketing and business development pull in three directions, the pipeline is reactive, the next board meeting asks for a sharper story. In addition, I work with private-equity funds looking to commercially accelerate a portfolio company or prepare it for exit. Less suited to pre-seed, or to enterprises with a full commercial stack already in place.
What does it cost and how long does it run?
Three formats. 1. Strategy Sprint: three to four weeks, indicative €8,500 to €15,000 fixed fee. 2. Fractional or Interim Commercial Lead: three to twelve months, fractional €6,000 to €9,000 per month, interim full-time on day rate. 3. Board and Investor Prep: two to six weeks, indicative €5,000 to €12,000. One sharp proposal, fast. Every engagement starts with one 30-minute call.
Do you take full-time interim roles or only fractional?
Both. Fractional is one to two days per week for six to eighteen months, with board input plus commercial steering on pricing review, pipeline cadence and GTM choices. Interim full-time is four to five days per week for three to nine months, full takeover of the commercial seat. Interim is priced on day rate, on request.
What do you not do?
No volume sales coaching, no agency execution, no content or lead-gen as a service. No full-time exec role outside interim context. No financial modelling, no leading due diligence, no M&A advisory. No physically location-dependent work. What I do is bring senior commercial judgement to the room where the decisions get made.
